Confidence Level

The Confidence Level is an assessment on a scale of 0 to 10 indicating how likely a Key Result is to be achieved by the end of the OKR cycle. Updated weekly during check-ins, it serves as an early warning system for at-risk goals.

What is a Confidence Level?

The Confidence Level (also confidence score or confidence rating) is a regular assessment of how likely a Key Result is to be achieved by the end of the OKR cycle. On a scale from 0 (no chance) to 10 (certain), each team member provides their subjective estimate.

Why Confidence Levels?

Pure progress tracking (e.g., "30% of Key Result achieved") only shows the past. The Confidence Level looks forward:

  • Early detection: A declining Confidence Level warns before a Key Result fails
  • Qualitative dimension: It captures information that numbers alone don’t show (e.g., team morale, external risks)
  • Action trigger: A low Confidence Level sparks conversations about countermeasures

The Confidence Scale

ScoreMeaningTypical Response
1–3Very unlikelyImmediate escalation and action
4–6UncertainDevelop Plan B, address blockers
7–8LikelyStay the course, minor adjustments
9–10Very likelyContinue, possibly raise ambition

A Confidence Level that stays at 5 or below for weeks is a clear signal: something needs to happen – more resources, a changed strategy, or an honest discussion about whether the Key Result is still realistic.

Confidence Level in Check-ins

The Confidence Level is typically captured during the weekly check-in:

  • Who assesses? The person responsible for each Key Result
  • When? Weekly, ideally on the same day
  • How? Brief assessment (0–10) with optional rationale
  • What then? Key Results with low confidence are discussed in the team

Confidence Level vs. OKR Scoring

  • Confidence Level: Forward-looking – "How likely will we achieve the goal?" (during the cycle)
  • [OKR Scoring](/en/glossar/okr-scoring): Backward-looking – "How much did we actually achieve?" (at cycle end)

Confidence Levels in Northly

Northly integrates Confidence Levels directly into the weekly check-in flow. The platform visualizes confidence trends throughout the cycle and sends automatic alerts when a Key Result’s Confidence Level falls below a critical threshold.

Frequently Asked Questions

What is a Confidence Level in OKRs?

A Confidence Level is an assessment on a scale of 0 to 10 indicating how likely a Key Result is to be achieved by cycle end. It is updated weekly during check-ins and serves as an early warning system. A declining Confidence Level signals that countermeasures are needed.

How is the Confidence Level determined?

The person responsible for a Key Result provides a subjective weekly estimate (0–10). This factors in current progress, known risks, available resources, and gut feeling. It’s about an honest forecast, not an exact calculation.

What to do with a low Confidence Level?

For a Confidence Level below 5: identify root causes, remove blockers, potentially reallocate resources, or request help from other teams. When confidence remains persistently low, openly discuss whether the Key Result is still realistic or needs adjustment.

Is Confidence Level the same as OKR Scoring?

No. The Confidence Level is a forward-looking forecast during the cycle ("How likely will we achieve the goal?"). OKR Scoring is a backward-looking assessment at cycle end ("How much did we achieve?"). Both complement each other but measure different things.
